Challenge

The business had commercial traction with no brand infrastructure behind it. No defined positioning, no consistent visual identity, no channel strategy. Growth was relationship dependent, which worked at small scale and created a ceiling at every stage beyond it.

Approach

Structured interviews with roaster customers and the founding team identified the real retention driver. It wasn't product quality or price. It was access, the sense that buying from Yellow Rooster meant knowing the producer behind the coffee. Competitive analysis confirmed no other importer in the US market was building around that differentiator.

Solution

Four origin specific illustrated sacks replaced generic packaging. The website was rebuilt around producer stories rather than product specs. A content framework across Instagram and email gave the team a repeatable system for communicating the positioning. Consistency held across every format.

Results

The positioning held for five years across two packaging series. Along the way, roasters began referencing the packaging organically in their own Instagram content during harvest arrivals, across multiple seasons. The brand moved from relationship dependent to brand led.
